GTM Engineer vs Sales Engineer vs Software Engineer
A sales engineer proves the product works inside a live deal. A GTM engineer builds the systems that decide which deals exist. A software engineer builds the product itself. The confusion matters because hiring the wrong one leaves the actual constraint untouched while the new hire underperforms.
- Sales engineers work inside deals. GTM engineers work upstream of them. Different constraints entirely.

Three roles, one confusion
All three are technical, all three affect revenue, and job postings routinely blend them. The distinction that resolves it is where in the revenue process the role operates.

Read the first row and the rest follows. A sales engineer's work begins when an opportunity exists; a GTM engineer's work is what causes opportunities to exist at all.
Which one your problem calls for
- 01Deals stall at technical evaluation
You need a sales engineer. Prospects like the product, then a security review or integration question stalls the deal for six weeks and it goes cold. No amount of upstream automation fixes this — it needs someone in the room who can answer.
- 02Reps have nobody good to call
You need a GTM engineer. Pipeline is thin, lists are stale, and SDRs are researching manually. Adding sales headcount here scales the wrong activity — the constraint is who enters the pipeline, not how many people work it.
- 03The product cannot do what you are selling
You need software engineers, and no revenue hire will help. Worth stating because both roles above get hired to compensate for product gaps, and neither can.
- 04Both symptoms at once
Common at Series B. Sequence by deal size: above roughly $75K ACV, hire the sales engineer first because each stalled deal is expensive. Below that, the GTM engineer usually returns more.
Why quota structure differs
A sales engineer carries a meaningful variable component tied to quota because they influence specific deals directly and are present when those deals are won or lost. Attribution is clean.
A GTM engineer should not carry individual quota. Their influence is systemic and delayed — a play built this month produces pipeline over the following quarter, across many reps. Putting them on individual quota pushes them toward short-horizon fixes and away from the systems work that is the actual job.

Can a software engineer move into either?
Into GTM engineering, frequently and well — the technical foundation transfers almost completely, and the gap is commercial judgement about which signals predict buying. That gap is real and closeable in six months with proximity to a sales floor.
Into sales engineering, less often. The role requires being comfortable in a commercial conversation, reading a room, and handling objections under pressure while a deal is live. Many strong software engineers find that genuinely unpleasant rather than merely unfamiliar, and it is worth being honest about that before making the move.

Where the roles meet
One genuine overlap worth designing for: technical objections that recur across deals. A sales engineer sees the same integration question in twenty deals; a GTM engineer can encode the answer upstream — into targeting, so accounts with that constraint are deprioritised, or into content that answers it before anyone asks.
